A struggling practice rarely has ten problems. It usually has two or three root failures bleeding into everything else, so the first ninety days are for finding those, not for a new website or a new laser. This plan breaks the turnaround into six two-week sprints, one part of the funnel at a time: recall and emergencies, phones and scheduling, diagnosis, case acceptance, treatment completion, then an audit that sets up the next ninety days.
The PDF is the plan itself, phase by phase, with the diagnosis math the article uses to size the case acceptance sprint. The spreadsheet turns the same plan into a tracker: phase, week, the action, who owns it, and whether it's done.
Nothing here is generic turnaround advice. Every action is one the article names for that specific two-week sprint.
What's inside
- PDF: a diagnose-first step, then six two-week sprints (attract from inside the practice, scheduling and conversion, diagnosis and case discovery, case acceptance, treatment completion, audit and optimize), each with its own actions and week range
- PDF: the diagnosis math for weeks five and six, the same numbers the article uses to explain why that sprint exists
- XLSX: a single tracker sheet with Phase, Week, Action, Owner, Done, and Notes columns for every action in the plan
- XLSX: a Notes sheet pointing to the article section each phase's actions come from
How to use it
- Before week one, run the diagnosis: figure out whether the practice has a demand, execution, or leadership problem.
- Print the PDF and post it, or open the spreadsheet and assign an owner to every action in the current sprint.
- Work one sprint at a time, in order. Don't start case acceptance work while scheduling is still broken.
- Check off each action as it's done, and use the Notes column for anything that needs to carry into the next sprint.
- At weeks eleven and twelve, review the funnel KPIs, find the weakest link, and make it the focus of the next ninety-day plan.
